CASE STUDY · SAAS & DEV TOOLS

Plan-limit questions in a public Slack turned into routed expansion notes

A developer-tools company with an active community Slack was answering buying signals helpfully and then losing them. We matched community identity to the paying account and routed intent to the account owner.

How to read these numbers

This client asked not to be named. The engagement shape is real; the figures below are directional estimates pending client sign-off, not audited results. (Directional estimate · client not named)

Directional; pending client sign-off

Expansion conversations used to end in a community thread. Now they show up on the account before the renewal call.

Context

  • A Series A developer-tools company with a few thousand community members and a small go-to-market team.
  • Support, advocacy, and sales conversations all happened in the same public channels.

The problem

  • Questions like 'what happens when we hit the seat limit' were answered by engineers in-channel and never reached anyone who owned revenue.
  • There was no link between a Slack handle, a workspace, and the billing account.

What we did

01 · Define

Agreed a single metric, expansion conversations sourced from community, and wrote down which intents counted.

02 · Design

Deterministic matching on workspace domain first, probabilistic handle matching second, each labelled with its confidence.

03 · Build

An intent classifier for limit, pricing, and evaluation questions, posting a note with the transcript link onto the CRM account within the hour.

04 · Measure

Monthly review of sourced conversations against the agreed metric.

Tooling shown is what was used in this engagement, not a required stack. We build to the platforms and systems you already run.

What we would do differently

We would ship the deterministic matching layer alone in week one. The probabilistic layer added coverage but also added review overhead the team did not initially want.
